The Google Trap: Why Your Program May Be Invisible in AI Search

by | Oct 14, 2025

For 25 years, Google’s search ads fueled the digital economy. Graduate schools also benefited, optimizing for keywords like “best MSL program” or “online MBA near me,” and then paying Google for the clicks.

That era is over.

Google is rewriting its business model for the first time in a generation, integrating ads directly into its AI-powered search results, called AI Overviews, or AIO, and Generative Engine Optimization, or GEO. This shift is already being rolled out to over 100 million users, and it changes everything about how students discover, evaluate and enroll in graduate programs.

At MF Digital, we refer to this moment as the Google Trap: schools optimizing for the old model while students are making decisions in the new one.

What’s Changing (And Why It Matters to Admissions)

  1. Conversations Are the New Keywords. Prospective students aren’t typing “JD program admissions.” They’re asking: “I work full-time, want to pivot into compliance, and need an online program under $50K. What’s the best fit?” That’s not a keyword. That’s a conversation. Google’s AI interprets this context and decides which schools deserve visibility.
  2. AI Will Act on Behalf of Students. In the near future, Google’s AI won’t just suggest your program, it may start the application or request information for the student. Schools must prepare their admissions sites and CRMs to handle AI agents, not just human visitors.
  3. Your Brand Is Being Scored. Google’s AI is scanning everything: program websites, faculty bios, alumni outcomes, social media posts and student reviews. If your school’s messaging is inconsistent—or if reviews don’t align with your brand promise, AI downgrades you. Your visibility (and inquiries) disappear. While school pages are still seen as the most “authoritative” sources of content, outside parties are still being monitored.
  4. Feed Hygiene = Enrollment Hygiene. Just like retailers rely on clean product feeds, schools must present complete, compelling program data. That means: transparent tuition & scholarship info, career outcomes, flexible study formats and testimonials that speak to ROI. Thin or outdated content will make your program invisible in AI-powered search, or be compared negatively to your competitors.
  5. Google Ads Is Now an AI Training System. Every inquiry, application, and matriculant signal you send back into Google Ads teaches the AI who your ideal student is. If you only track “leads,” Google will optimize for leads, whether they enroll or not.
Schools must teach the system to recognize matriculants and career-advancing alumni, not just inquiries. This requires careful tracking and attribution of your leads and applicants that turn into fully deposited students.
  6. Compound Advantage Favors Early Movers. The earlier you adapt, the stronger your institutional profile becomes in Google’s AI system. Once the algorithm locks onto your ideal student DNA, it compounds over time. Competitors who wait may never catch up. This will be particularly important in graduate audiences, as these segments of the population are highly specific and occupy a narrow niche of the market.
  7. Students Aren’t Just on Google. Graduate prospects are making enrollment decisions on TikTok, Reddit, LinkedIn and ChatGPT. Google is only one piece of the ecosystem. Winning schools will build cross-channel visibility, showing up everywhere students decide. As the audience ages, their use of channels traditionally associated with younger audiences, such as TikTok, will become increasingly relevant.
  8. ROI Models Will Flip. Today, you pay Google per click. Tomorrow, you may pay per application submitted inside AI search. Schools need to prepare for ROI calculations based on yield, not just inquiries.

    What Schools Should Do Now

Audit your digital footprint. Is your messaging consistent across the site, social, and reviews?
Feed the AI-rich program data. Tuition, format, outcomes, testimonials, all updated.
Shift ad strategy. Optimize not for “leads” but for matriculants.
Expand visibility. Reddit and ChatGPT are now enrollment channels.
Move early. Compound advantage will favor programs that adapt first.
